Sounds like Cercospora leaf spot a disease which affects hydrangea that lack sufficient nutrients. Typically, the spotting begins on the leaves at the base of the plant and then gradually spreads upward through the canopy. To control Cercospora remove the dead diseased leaves, apply a hydrangea specific fertilizer at the recommended rate, and adequate watering will help slow the development and spread. Other than that there is no instant cure once there is significant spotting, if the spotting has just begun apply a fungicide rated to control Cercospora, apply at the recommended rate.
